How many friends are you talking about? A saying, poem or musical selection is ideal if you are trying to incorporate a few people. If you want to honor a larger group (6+ ladies) you could have your usher present each lady with a single flower that compliments your bouquet and seat each at the end of the row of seats on the side of the aisle you'll be walking. Have them present you the flower to add to your bouqet. My cousin did this at her wedding and everyone commented that it was quite lovely to include all the special ladies in her life in that manner.

You can always ask her to speak at your wedding. A nice verse, a poem etc. This way she gets to be a part of the wedding without being a official bridesmaid.I know how you feel. I am going to ask my sister to be my MOH which I know will make my best friend sad. So I am going to ask my best friend to speak at the wedding because she is very important to me as well.

They can be ushers, do readings at the ceremony, sit at the guest book at the reception site.
